I think the reason Karlach only has 11 AC when you remove that armor is that she is still wearing something else that counts as armor, like maybe the helmet? Unarmored defense should be 10 + DEX + CON for Barbarian. That said, it's still not necessarily better, depending on stats and items available, but at least you understand your options.
